Understand the constraint
What happens
We look at the current site or product, the offer, the traffic you already have and the sales motion that has to receive the work.
What the client provides
Access, context, examples of good and bad leads, and the commercial outcome you actually care about.
What Pixoflix produces
A written constraint: what is blocking growth, what is already working, and what we will not try to solve first.
How decisions are made
We decide what is in scope for diagnosis. Anything that cannot be evidenced stays a hypothesis, not a recommendation.
Handoff and review
You review the constraint note. If it is wrong, the rest of the process should not start.

Define the priority
What happens
The constraint is turned into one first programme. That might be an audit, a rebuild, a campaign reset or a measurement pass.
What the client provides
Trade-offs you will not accept: timeline pressure, brand rules, internal owners, or channels that are already committed.
What Pixoflix produces
A priority statement and a short list of rejected alternatives, so the work does not quietly expand.
How decisions are made
Priority is chosen by commercial effect, not by which discipline is most convenient to staff.
Handoff and review
You confirm the first programme in writing. Later phases stay optional until that work teaches us something.

Shape the solution
What happens
Journeys, information architecture, templates, creative direction or campaign structure are designed as one set of decisions.
What the client provides
Reviews at agreed points, not a continuous comment thread. Someone internally who can say yes or no.
What Pixoflix produces
The smallest set of artefacts needed to build or launch: maps, wireframes, specs, creative frames or account structure.
How decisions are made
Open questions are listed. Unresolved taste arguments are not hidden inside the files.
Handoff and review
You approve the shape before production starts. Changes after that are treated as new scope.

Build or launch
What happens
WordPress, experience, creative, measurement or media goes live with a named owner for each surface.
What the client provides
Content that only you can supply, access to tools, and a launch window that your team can actually support.
What Pixoflix produces
The working system, plus the notes a marketing or product team needs to operate it.
How decisions are made
Launch criteria are agreed before the week of launch. Last-minute additions are deferred, not silently absorbed.
Handoff and review
A review walkthrough, not a file dump. Outstanding items are listed with owners.

Measure
What happens
Visibility, enquiry quality, conversion, cost and usability are read against the original constraint.
What the client provides
Sales feedback on lead quality, and any offline conversions we cannot see from the site alone.
What Pixoflix produces
A measurement read that names what changed, what did not, and what the numbers cannot yet prove.
How decisions are made
Vanity metrics stay out of the report if they do not speak to the constraint.
Handoff and review
You get the read before we recommend the next change. Disagreement is useful here.

Improve
What happens
The next change is chosen from evidence. Retainers exist to keep that loop honest. Projects may stop here if the original job is done.
What the client provides
A decision on whether to continue, pause or change the constraint.
What Pixoflix produces
A next-step recommendation with a reason, or a close-out that does not invent remaining work.
How decisions are made
Continuing is a commercial choice, not an automatic renewal of activity.
Handoff and review
If work continues, it returns to priority. If it ends, ownership of what was shipped stays documented.
How the shape changes
Same movements. Different depth.
Project engagement
Used when the output is a bounded thing: a website, a redesign, an identity system, a landing set. Discovery is deeper at the start. Production is the centre of the work. Measurement still happens, but the contract can end when the thing ships and is readable.
Audit or consulting engagement
Used when the job is to find the constraint. The client provides access and questions. Pixoflix produces a focused review, not a rebuild. Implementation can follow, but it is a separate decision.
Ongoing growth engagement
Used when search, creative, media or the site need a repeating loop. Priority is reset from evidence. The retainer is for judgement and execution, not for filling a timesheet with activity.
